Why this works
A useful playbook turns repeated judgment into explicit rules without pretending every case is identical. Claude Cowork can organize messy source material quickly, but the workflow keeps provenance, exceptions, examples, and ownership visible so the result becomes an operating tool instead of a polished summary nobody maintains.
Expected results
Rule traceability
Every major rule has supporting source IDs
The playbook can distinguish internal policy, observed practice, and expert judgment instead of presenting all guidance as universal truth.
Usability test
2-3 operators complete a real task with the draft
A field test verifies the document works as an operating tool rather than only reading well.
Maintenance
Named owner and update triggers
Ownership and refresh rules prevent the playbook from becoming stale while still being treated as authoritative.

Write who the playbook is for, when they should open it, what decision or job it helps them perform, and what it deliberately does not cover. List the situations where a rule can be standardized and where judgment must remain with an expert. Review the scope with two likely users before organizing any research. The QA gate is that a new team member can tell whether a real task belongs inside or outside the playbook.
A bounded playbook brief with user, job, scope, and exception boundaries.
“Marketing best practices” is not a playbook scope. “How we decide whether a campaign is ready to launch” is.

Gather the research notes, interviews, examples, policies, performance evidence, and prior decisions into Notion or linked Google Docs. Assign every source an ID, date, owner, type, and confidence or authority level. Mark old examples and opinions as such instead of letting them sit beside current policy without context. Review the register for missing voices or evidence before synthesis, especially if the playbook will be used to enforce a team standard.
A source register that preserves where every rule or example came from.
An experienced person’s opinion can be useful evidence, but label it as judgment rather than turning it into an anonymous “best practice.”
